Poor quality: the incurred cost is almost never measured

In many industrial management circles, quality is still perceived as a cost centre. A position to be contained, a regulatory constraint, a support function that mobilises resources without generating direct value. It is accepted because there is no choice, not because it is seen as a lever. This is a mistake, and a very costly one.

    What we do not measure, we suffer

    The first problem is measurement. According to an AFNOR study conducted among 816 French manufacturing companies, 80% of respondents claim to measure their costs of non-quality. But only 7% judge this estimate to be reliable.

    In other words: almost all manufacturers know that non-quality has a cost. Almost no one really knows which one.

    This is not a detail. What is not measured correctly cannot be managed. What is not managed is suffered, quarter after quarter, in the form of scrap, rework, production stoppages, customer returns, investigation time and additional audits. Invisible costs, scattered across the accounts, never aggregated, never really questioned.

    And it is precisely because they are invisible that they persist.

    The non-quality iceberg

    Visible non-quality, detected defects, scrapped parts and customer complaints are just the tip of the iceberg. Beneath the surface lies everything we do not see: time spent investigating root causes already identified elsewhere, decisions made out of excessive caution due to a lack of visibility on history, and the same errors repeated from one site to another because knowledge has not circulated.

    This cost, the cost of non-capitalisation, is probably the highest. And the least often measured.

    The gold mine that French industry is not yet exploiting

    Yet, organisations that have made this shift, moving from suffered quality to managed quality, demonstrate a real and measurable return on investment.

    The logic is simple: every euro invested in prevention saves several in correction. Dealing with a non-conformity at the source costs a fraction of what the same non-conformity costs when detected at the customer. Capitalising on a resolved case avoids paying to resolve it again.

    Quality is not a cost centre. It is a gold mine, provided you have the tools to exploit it.

    A competitiveness issue, not just compliance

    The dimension is also strategic. According to the SKEMA Rexecode 2026 competitiveness survey, France is in the global Top 3 for the "non-price" competitiveness of its industrial products, which includes perceived quality. But it remains penalised by a price-competitiveness deficit, and its value for money remains mediocre in the eyes of European buyers.

    The paradox is striking: France produces well, but invisible non-quality eats away at margins and weakens the very competitive advantage it is supposed to rely on.

    Reducing the costs of non-quality is therefore not just a question of operational efficiency. It is a question of industrial positioning for export.

    From suffered quality to managed quality

    The shift begins with measurement. Not to fill in additional dashboards, but to make visible what was invisible, and actionable what was suffered.

    It then moves on to capitalisation: transforming every resolved incident into actionable knowledge, so that the next similar anomaly is resolved faster, at lower cost, without starting from scratch.

    The manufacturing organisations that make sustainable progress are not those with the fewest non-conformities, but those that learn from each one of them and have built the tools to avoid repeating them.
